This was Nagamas's first year with a new moderation team and first year on AO3. Below, please find:

(1) how we feel the changes to this year's exchange went,
(2) the changes we're planning to make for next year's exchange, and finally
(3) a request for any feedback you all have about how the exchange could be better.

CHANGES WE MADE THIS YEAR

* Ran the exchange on AO3. While AO3 had a learning curve, the mods' experience with AO3 was overall lovely and significantly reduced the moderation burden and potential for error. We plan to continue this going forward.

* Posted pinch hits publicly. You all are really wonderful; every pinch hit was picked up very quickly. Huge thanks to everyone who pitched in. We plan to continue doing this going forward.

* Required everyone be 18+ to sign up. This change was made to make assigning matches via AO3's algorithm simpler. We plan to continue doing this going forward.

THINGS WE KEPT THE SAME

* Thanks to last year's feedback, we opted to continue honoring "do not match me with [X]" requests. This was easier than we expected on AO3, and seemed to work just fine. We plan to continue this going forward.

* Thanks to last year's feedback, we did not require prompts come from more than one Fire Emblem game. This also seemed to work just fine and we plan to continue this going forward.

CHANGES WE'RE PLANNING TO MAKE FOR NEXT YEAR

* A new Tumblr layout. The current layout is a bit dated and takes a long time to load on some browsers; we're planning to update it to something cleaner.

* We'll ask people to specify whether they're open to treats (unsolicited gifts from someone other than the person they're matched with), since we forgot to ask about that this year.

* We'll plan to set all deadlines for 11:59pm in the target timezone, instead of 12:01am. The latter caused some unnecessary confusion.

* We'll make some backend changes to ensure our recordkeeping is foolproof. (Someone was improperly defaulted even though they had asked for an extension, due to a recordkeeping error on our part. We were able to undefault them before anyone else picked up their assignment as a pinch hit, but we want to ensure no errors of this sort are possible in future years.)

* You'll be able to request more than 5 Fire Emblem games. We chose the number 5 somewhat arbitrarily when configuring the exchange on AO3, but it turns out some folks wanted to request things from more Fire Emblem canons than that—which is wonderful! We'll be sure to allow that in future years.

CHANGES WE'D LIKE FEEDBACK ABOUT

* Are there any other platforms the mods should know about when advertising/promoting the exchange? This year, we organized the exchange primarily on Dreamwidth, but made announcements on Tumblr, Twitter, and BlueSky. Is there anyplace we missed? any Discord servers we should know about? We'd like as many Fire Emblem fans to partake as possible.

* Is there anything we could do to make signing up easier? We know not everyone's familiar with AO3, so we tried to make our guide as clear as possible, and gave out invite codes to anyone who needed one. Is there anything that could've been clearer or would've helped when you signed up?

CHANGES WE'RE OPEN TO FEEDBACK ABOUT

* This year, nominations were in late October, assignments were out mid-November, and assignments were due mid-January. This is a little later than Nagamas's usual schedule, but not by much. This worked fine for the mods and we're likely to keep this schedule, or something close to it, but if a tweak a few weeks later or earlier would work better for you (or people who you know might've otherwise signed up for the exchange), let us know and we'll take that under consideration.

* Anything else you may have in mind! We hadn't realized until last year's survey how important, say, "do not match me with [X]" requests were to so many people. If there's something else that's important to you that we may not know about, we'd like to hear about it.
